October 25th, 1944, somewhere in the Philippine Sea, east of the island of Samar. The sun has barely cleared the horizon when a lookout on the bridge of the escort carrier USS Fanshaw Bay spots something that should not be there. Ships, big ships, more than two dozen of them emerging from the early morning haze at 30 knots. Their enormous bow waves gleaming white against the gray Philippine water.
For one minute, Rear Admiral Clifton "Ziggy" Sprague stares through his binoculars at the shapes on the horizon and tells himself it's a mistake. A screwy young pilot calling in friendly forces as enemy, a radar glitch, something, anything other than what it actually is.
Then the first salvo arrives. The shells are enormous, 18.1 inches fired by the largest battleship ever constructed in human history, the Yamato, and they are splashing in vivid columns of colored dye-marked water around six of the most embarrassing ships in the United States Navy, six escort carriers, jeep carriers, Kaiser's coffins, ships the Navy's own admirals had publicly called too slow, too small, too cheap for real war, ships that a man with no naval training, no shipbuilding experience, and no engineering degree had proposed to a Navy bureaucracy that refused him flat before he went over their heads directly to the president. Ships that a generation of admirals considered an insult to the very concept of naval power now standing alone without Halsey's fleet carriers, without his battleships, without anyone between four Japanese battleships, six heavy cruisers, two light cruisers, 11 destroyers, and 100,000 American soldiers on the beaches of Leyte Gulf.
The odds, on paper, are not a battle, they are a massacre. And yet, to understand what actually happened in those waters off Samar, why the Yamato eventually turned around, why the Japanese Center Force, 67,000 tons of the most powerful warships ever built, withdrew from six 7,800 ton ships converted from merchant hulls, you need to go back three years. You need to go back to the moment a man who had never built a warship in his life sat across the desk from the United States Navy and told them he was going to build 50 aircraft carriers in 13 months. They laughed. He went around them. The ships they called toys are why you've heard of the Battle of Leyte Gulf. His name was Henry John Kaiser, and the story of how a photographer's apprentice from Upstate New York built the largest class of aircraft carriers in history, and what those carriers did when history demanded the impossible of them, is the story of how wars are really won. Not always with the best weapons, sometimes with enough of the right ones in the right places at the right time.
Part one, the men who had never built a ship.
Henry Kaiser was born on May 9th, 1882 in a small town called Sprout Brook in Upstate New York, the son of German immigrants who had come to America with nothing and arrived with less. His father worked in a factory, his mother took in boarders. Kaiser left school at 13, not because he didn't want to learn, but because the family needed the money and he was available. His first job, and this detail tells you everything about how his mind worked, was as an apprentice photographer. Not a craftsman, not an ironworker, not someone who would obviously grow up to transform American industrial production, a photographer. By the age of 20, he owned his own studio in Lake Placid, New York. He was good at it. He understood framing, composition, light, the sense that a finished image exists before the shutter clicks, and the photographer's job is to arrange everything so the moment can be captured. That studio is where he met his wife. Bess Fosburg walked in to buy film and walked out engaged to a man who would, within four decades, help win the largest war in human history.
Kaiser moved to Spokane in 1907 and bought a failing road-building company with a loan. In 1914, he founded the Henry J. Kaiser Company. By 1927, he had a contract worth $20 million to build 200 miles of roads and more than 400 bridges across Cuba. He took that contract and characteristically asked himself the first question, "What is the slowest part of this?" The answer was materials, waiting for cement and gravel to arrive from suppliers. So Kaiser built his own sand and gravel plant to supply himself. Then he figured out which part was slow next, then he fixed that.
By 1931, he was one of six major contractors selected to build the Hoover Dam on the Colorado River, at the time the most ambitious civil engineering project in American history. 6 and 1/2 million tons of concrete, a structure that required rerouting an entire river. Kaiser served as the liaison between the six companies consortium and the federal government. He was the one on the phone to Washington when the bureaucrats got nervous. He was the one in the desert when the engineers had questions. The dam was completed two years ahead of schedule.
The pattern repeats in everything Kaiser touched. The Bonneville Dam, the Grand Coulee Dam, the San Francisco-Oakland Bay Bridge, the Shasta Dam project for which, when Kaiser lost the prime contract, he simply started a cement company to supply whoever did win it, then used that cement business to build his way into the next contract. When he didn't win the bid to build a dam, he supplied the cement for the dam. When he needed steel for his shipyards, he opened the first integrated steel plant on the West Coast. When he needed an engine manufacturer, he bought into the Joshua Hendy Iron Works to build the triple-expansion steam engines for his own ships. When his workers started getting injured and the nearest hospital was 40 miles away, he hired a doctor named Sidney Garfield and created what would become Kaiser Permanente, one of the largest health-care organizations in America.
Henry Kaiser's response to being told, "You can't do that," was not anger, it was not argument, it was a slight frown, a pause, and then a practical question, "What is actually stopping us and what does it cost to remove that obstacle?"
He had never built a ship in his life when, in December 1940, he received a contract from the British government to construct 30 cargo ships. The established American shipbuilding industry, Bethlehem, Newport News, the great yards of the East Coast, had looked at Kaiser's pitch with the polite dismissal of men who have spent careers mastering a craft and have just been approached by someone who thinks mastering the craft is optional. He had no experience to shipbuilders, he had no proven hull designs, he had a construction company and a great deal of confidence. He built his Richmond, California shipyard in roughly the time it took most established yards to complete the paperwork. Then he built another in Portland, Oregon, then another on the Columbia River in Vancouver, Washington, with 12 building ways and a 3,000 foot outfitting dock. He recruited workers from across the country, men and women who had never worked in a shipyard, and instead of training them in the traditional apprenticeship model, he broke each ship down into its component processes and trained teams to do one thing extremely well, repeatedly, across hull after hull after hull. The result was the Liberty ship, a standardized 10,500 ton cargo vessel that traditional yards built in an average of 244 days the first time anyone tried. Within months, Kaiser's production system had the average down to 45 days. In November 1942, as a production demonstration, his workers laid the keel of the SS Robert E. Peary on Sunday morning and launched her on Thursday afternoons, 4 days and 15 hours. Not 4 months, not 4 weeks, 4 days for a 10,500 ton ocean-going cargo ship.
Reporters called him a magician, the Navy called him a contractor, but Kaiser was watching something more important than his own production numbers. He was watching the Atlantic. And what the Atlantic was showing him in 1942 was catastrophic. German U-boats were sinking Allied merchant ships faster than they could be built. In a single year, the wolf packs sent nearly 8 million tons of Allied shipping to the bottom. 8 million tons, the equivalent of roughly 800 Liberty ships, more than Kaiser's entire eventual output, sunk in 12 months. Britain was being strangled. The supply line connecting America to the war was bleeding out, hull by hull, convoy by convoy. The existing countermeasure, destroyer escorts, helped but could not solve the core problem. A destroyer could prevent a U-boat from attacking on the surface, but a U-boat spotted at periscope depth, watching a convoy from 5 miles away, was invisible to a destroyer. It could radio the convoy's position to the rest of the wolf pack and wait, and wait, and choose its moment. The convoy had no way to see it coming because a convoy had no aircraft.
Kaiser understood this with the clarity that comes from looking at a problem without preconceptions. The solution was air coverage, round-the-clock, over-the-horizon aircraft patrol over every convoy crossing the Atlantic. And the only platform that could provide air coverage in the middle of the ocean, 600 miles from the nearest airstrip, was an aircraft carrier. The problem was that an aircraft carrier took 38 months to build.
Kaiser walked into a meeting with the United States Navy in the summer of 1942 and told them he could build 50 small carriers, not fleet carriers. He understood what was actually possible, but escort carriers, modified merchant hulls with a flight deck and aircraft capacity in less than 2 years using the same modular production approach he had used for the Liberty ships. Each carrier would carry roughly 28 aircraft. Each would make 20 knots, 2/3 the speed of a fleet carrier, but sufficient to keep pace with the convoy.
The Navy said no. The response was detailed and thoroughly condescending. The proposed ships would be too slow to operate with fleet formations. Their aircraft complement was too small for meaningful operations. Their structural limitations made them vulnerable to torpedo attack. They had not been designed by naval architects. They had been proposed by a dam builder. The established shipbuilding industry, which had existing contracts and existing relationships with Navy procurement, made certain that their objections were communicated through the appropriate channels. And Kaiser, who had heard some version of this answer from every bureaucracy he had ever encountered, did what he always did. He went around them. He went to Roosevelt's advisers, then he went to Roosevelt directly. And Roosevelt, who had spent 1942 watching the U-boat campaign nearly sever the Allied lifeline, who understood that a perfect fleet carrier in 1944 was less useful than an imperfect escort carrier in 1943, who had a gift for recognizing the man who would actually solve the problem rather than the man with the most impressive title, said yes.
On August 8th, 1942, the president met with Navy leadership and made his decision plain. The Maritime Commission would contract Kaiser's yard in Vancouver, Washington to build 50 escort carriers. The design would be done by the firm Gibbs and Cox. The first ship was to be delivered in 8 months. Follow-on ships would be delivered at the rate of eight per month. The admirals accepted this with the enthusiasm of men who have just been instructed to eat their vegetables. They called the ships Jeep carriers. It was meant as an insult, the naval equivalent of telling someone their car is actually a farm vehicle. They could not have known they were creating a nickname that would outlast the battleships they preferred. The admirals who dismissed them and most of the arguments made against them. Kaiser went back to Vancouver and started building carriers. But here is the question that neither the Navy nor Kaiser's critics ever answered. The question that the production numbers alone cannot settle. What happens when you put these ships where they were never supposed to go? What happens when the Jeeps face the giants? Remember that question. The answer is coming, but first you need to understand what it actually took to build 50 aircraft carriers in 13 months.
Part two, the production miracle.
Before the war, a ship was built from the keel up by a single experienced crew who followed it through every stage of construction. Each step waiting on the previous one, each trade arriving in sequence, each department completing its work before the next could begin. An Essex class fleet carrier built this way by the most experienced workers at the most capable yards took 20 months from keel laying to commissioning. That was considered an extraordinary achievement, a genuine triumph of wartime industrial acceleration. Kaiser threw the entire model away.
His fundamental insight, the insight he had refined building dams, bridges, and Liberty ships, was that a ship was not a single object to be built sequentially. It was an assembly of discrete components that could be manufactured simultaneously, in parallel, by specialized workers who did one thing very well rather than everything adequately. Hull sections could be fabricated while the engine rooms were being fitted. The flight deck could be assembled while the hull plating was being welded. The final product was not built from the keel up. It was assembled from prefabricated sections that arrived at the building ways already partly complete. The Vancouver yard had a unique additional building slip originally intended for adding prefabricated superstructures to Liberty ships, a piece of infrastructure that proved perfectly suited for the escort carrier program. Workers fabricated sections in covered buildings away from the waterfront, moving them on massive cranes to the building ways for final assembly. Rained, cold, and the miserable Pacific Northwest winters could be defeated by doing the most sensitive work indoors.
The labor force that built these ships was unlike anything the Navy had imagined when it designed its procurement system. Kaiser brought in workers from across the country, farmhands from Idaho, auto workers from Detroit, former miners from Montana, women from every state in the Union who had never held a welding torch before 1942 and who, within 6 months, were welding hull plating as fast as any man in any yard in the world. Imagine being a woman from Akron, Ohio who spent 1941 selling shoes and finding yourself in 1943 balanced on a scaffold 30 ft above a ship's keel in Vancouver, Washington welding plates of steel that would carry aircraft into combat. The women who did this work, some of them teenagers, some of them grandmothers, nearly all of them without any industrial background, became the single largest pool of new industrial labor in American history. Kaiser provided housing for thousands of them. He built Vanport, a city of temporary housing on the Columbia River's southern bank that, during the war, became Oregon's second largest city. He provided child care, one of the first large-scale employer-provided child care programs in American history, because he understood that you could not get women to work 12-hour shifts if there was nowhere for their children to be.
The result of all of this was something the Navy's production planners had calculated was impossible. Between November 3rd, 1942, when the keel of the lead ship USS Casablanca was laid, and July 8th, 1944, when the 50th ship USS Munda Bay was commissioned, Kaiser's Vancouver yard launched 50 aircraft carriers. That is one carrier every 13 days, sustained over 20 months by a workforce that had largely never built ships before, and doing it in a yard that had been a patch of riverbank 18 months earlier. Each ship was 512 ft long and displaced 7,800 tons light, roughly the same length as 5 and 1/2 football fields, carrying 910 men, 28 aircraft, nearly 120,000 gallons of aviation fuel, and a full load of bombs and torpedoes. Each was built for approximately $11 million compared to the $78 million it cost to build a single Essex class fleet carrier. For the price of one Essex, Kaiser built seven Casablanca's and had money left over.
To understand what this meant in the larger context of the war's production race, Germany's entire Panther tank production peaked at 380 vehicles in July 1944, the best month they ever achieved, a number they never reached again. Kaiser's yard in that same month was in the middle of delivering aircraft carriers, not comparable in size or cost, of course, but consider what those two numbers represent about two different approaches to industrial war. Germany was trying to build the perfect weapon. America was building enough of the right one.
The workers who produced these ships understood exactly what they were building and why. When Kaiser announced over the Vancouver yard's loudspeaker system on November 24th, 1943, that the USS Liscome Bay had been sunk that morning by a Japanese submarine with the loss of more than 700 men, the yard went quiet in a way that people who were there still remembered decades later. Liscome Bay had been hull 302 in that yard. People had been in her frames. They knew which welds they had made. The shipyard's announcement didn't say it, but everyone understood the hull currently on the ways would be her replacement.
Doris Miller had been aboard Liscome Bay that morning. He was 23 years old, a cook from Waco, Texas, who had first become publicly known on December 7th, 1941, when he carried his wounded captain to safety under Japanese strafing at Pearl Harbor, and then manned a .50 caliber anti-aircraft gun he'd never been trained on and fired it until the Japanese planes withdrew. The Navy gave him the Navy Cross, the first black American sailor ever to receive it. He was celebrated in the press, toured the country selling war bonds, and was then assigned to the Liscome Bay as a ship's cook. His racial classification still determining his job category regardless of his demonstrated abilities. He was at his battle station at 5:10 a.m. when the torpedo struck. The bomb magazine detonated. The explosion spread shrapnel across 5,000 yards of ocean, raining debris on the nearby battleship USS New Mexico. The Liscome Bay sank in 23 minutes. Of the crew of more than 900 men, 646 were lost. Miller's body was never recovered.
The critics of Kaiser's ships pointed to the Liscome Bay and said, "There. There is your proof. Combustible. Vulnerable. Expendable." The CVE designation had become its own verdict. They were not wrong about the vulnerability. Kaiser was not building armored warships. He was building platforms, fast, numerous, affordable platforms designed to be everywhere at once. And there is a military logic to this that the critics never fully engaged with. Lose one Casablanca and the convoy still has air coverage from the other five. Lose one at a beachhead and the replacement from Vancouver will be on the water in 3 weeks. Lose a fleet carrier and you have lost an irreplaceable asset that required 20 months and $78 million and a crew of 3,000 men to build. The Navy's instinct was to build ships too valuable to risk. Kaiser's instinct was to build ships too numerous to matter losing. Both were correct. What the war actually required was both in the right proportions at the right time. But this is not a story about production statistics. The Casablancas would go to war and what they found there, the places they went, the things they did, the moments they were not supposed to survive, that is where the story of Kaiser's toy carriers become something else entirely.
Men like the workers of the Vancouver shipyard, the women who welded and the men who crane operated and the shift supervisors who worked 3 days straight during a critical commissioning deadline, rarely appear in histories of the Second World War. They were not at Midway. They were not on the beaches of Normandy. They were in Vancouver, Washington in the rain building ships on a 13-day cycle. A like on this video is a small thing, but it's how stories like theirs stay visible a little longer and that matters more than the algorithm.
Part three, what the jeeps actually did.
The North Atlantic, 1943, the mid-Atlantic gap. This phrase sounds like a logistical term. It was in practice a killing field. It described the stretch of ocean, roughly 1,000 mi wide at its worst, that lay beyond the patrol radius of land-based aircraft flying from either North America or Britain. No matter how many long-range bombers the allies positioned at Newfoundland or Iceland, they could not reach the middle of the Atlantic. And in that gap, German U-boats operated in something approaching safety. They could surface during the day, spot convoys from above the horizon, and shadow them without risk from aircraft. The wolf pack system was built around this gap's existence.
The escort carriers began closing it in 1943. A Casablanca class carrier on convoy duty could search a patch of ocean 25,000 square miles in a single day, an area that would take a destroyer several weeks to cover by surface patrol. Her Avenger aircraft carried radar, sonobuoys, and depth charges. A U-boat spotted at periscope depth by an Avenger was not a threat. It was a target. And unlike a convoy destroyer, which had to maintain its position in the screen to protect the merchant ships, an escort carrier's aircraft could pursue a U-boat contact 50 mi from the convoy, prosecute the attack to conclusion, and return without leaving the convoy unprotected.
Between March and May 1943, a combination of improved convoy organization, long-range aircraft from Newfoundland and Iceland, and the first escort carrier deployments cost Germany 41 U-boats. In that same period, convoy losses dropped from 693,000 tons sunk in March to 95,000 tons in June. The Battle of the Atlantic turned in 3 months. It never turned back. The escort carriers owned the mid-Atlantic gap. By 1944, a U-boat crossing the Atlantic had to assume it was being hunted continuously, that any surfacing longer than necessary to recharge batteries risked immediate air attack, and that the convoy it was seeking was surrounded by an air umbrella it could not evade. The survival rate for U-boat crews dropped to levels that within the German Navy's own internal communications began to be described in terms that amounted to a death sentence.
In June 1944, an escort carrier task group built around the USS Guadalcanal pulled off something that had not happened in 130 years. They captured an enemy warship at sea intact with codebooks, with cipher equipment, with technical manuals for the entire type 9C U-boat design. The German submarine U 505 had been depth charged to the surface by aircraft from the Guadalcanal and her escorting destroyers. Her crew abandoned ship. A boarding party from the destroyer USS Pillsbury swarmed aboard before she could sink, found the sea already open, and plugged them with their own bodies while the ship began to fill. U 505 was towed to Bermuda. Her codes went to Allied intelligence. Her technical details informed every subsequent Allied anti-submarine design. And she is now on display at the Museum of Science and Industry in Chicago, the only German U-boat captured on the high seas during the entire war.
The man who planned and executed the capture was Captain Daniel Gallery of the USS Guadalcanal. He had been trying to capture a U-boat for 2 years, had written lengthy planning documents about how to do it, had trained boarding parties specifically for the purpose, and was explicitly told by the Navy to stop trying because the risk of compromising intelligence about existing code penetration was too high. He did it anyway. The intelligence gain was judged after the fact to justify every risk he had taken. Gallery and Kaiser had never met, but they shared a quality that is perhaps the defining characteristic of effective wartime leadership, the ability to look at the officially declared impossibility of something and decide that the declaration was the problem, not the thing.
The Pacific was a different kind of war, not convoy escorts and U-boat hunting, beachheads, island by island, atoll by atoll across 10,000 mi of the most contested ocean in history. Saipan in June 1944, Guam in July, Tinian in August, Peleliu in September. Each island assault required close air support for troops fighting across fortified terrain. Each assault required a ship that could stay near the beachhead for days or weeks launching strikes continuously, providing cover for men who had nowhere else to go. Fleet carriers were too valuable for this work, too large, too few, too indispensable for the long-range strike missions that were keeping the Japanese fleet pinned. The beachhead air support fell to the jeep carriers.
By the time of the Philippines campaign in October 1944, 32 escort carriers were assembled in the Philippine Sea organized into three task units, Taffy 1, Taffy 2, and Taffy 3 to provide continuous air coverage for MacArthur's landings. Taffy 3, the northernmost group, was positioned east of the island of Samar. It consisted of six escort carriers, three destroyers, and four destroyer escorts. Its mission was close air support and anti-submarine patrol. It carried no armor-piercing bombs and no torpedoes designed for ship combat.
And then Admiral Halsey took the bait. The Japanese plan was intricate and desperate. A decoy force of four carriers, nearly empty with barely enough aircraft to create the appearance of a real carrier fleet, was positioned to the north designed specifically to draw Halsey's Third Fleet away from San Bernardino Strait. Simultaneously, Vice Admiral Takeo Kurita's Center Force of four battleships, six heavy cruisers, two light cruisers, and 11 destroyers was threading through San Bernardino Strait to attack the Leyte invasion fleet from behind. The decoy worked perfectly. Halsey, seeing an opportunity to destroy what he believed was the core of Japan's remaining carrier strength, took his fleet carriers and battleships north. He left San Bernardino Strait unguarded. He left the Leyte landing force protected by three escort carrier groups in their screens. He left Taffy 3 alone.
In the early morning hours of October 25th, 1944, Kurita's Center Force passed through San Bernardino Strait undetected and turned south along the coast of Samar. At 6:44 a.m., a pilot from Taffy 3 on anti-submarine patrol spotted the Japanese fleet and radioed in. His report was so beyond what anyone expected that Rear Admiral Sprague's first reaction was disbelief. His second reaction, when the first Japanese salvo started falling, was something between understanding and despair. He had six escort carriers against four battleships. He had three destroyers. He had whatever his pilots could load and fly. But here's the thing about those pilots and those planes. They were there. They were armed or could be armed quickly, and they were willing. What happened next changed how military historians think about the relationship between institutional courage and technological capability because what Taffy 3's pilots did, what they kept doing for 2 and 1/2 hours, was not rationally explainable in terms of the hardware they were flying.
Part four, the day the toys fought the giants.
Let's put you in the cockpit of a TBF Avenger torpedo bomber sitting on the flight deck of one of Taffy 3's carriers at 6:45 a.m. on October 25th, 1944. You've been arming up for a routine anti-submarine patrol. Your plane carries depth charges, weapons designed for use against submerged submarines, not armored surface ships. You have no torpedoes because torpedo attacks against surface warships were not part of your assigned mission today. On the horizon in colors so vivid they seem artificial, enormous columns of die marked shell splashes are rising around your carrier. They are rising because a battleship is shooting at your carrier. At extreme range, the Yamato's main guns can throw a projectile weighing 3,219 lb. The largest gun on your carrier, the single 5-in mount on the stern, fires a shell weighing 55 lb.
Your squadron commander's voice comes on the radio, "Launch everything. Now, what do you do when you're in the air and your depth charges cannot sink a warship? You drop them anyway, set for shallow depth, and hope they go off close enough to the hold to cause flooding. What do you do when your bombs run out? You go back to the ship, rearm with whatever is available, more depth charges, anti-submarine rockets, even practice bombs, and go again. What do you do when there is genuinely nothing left to load? You make dry runs. You dive at Japanese cruisers at low altitude without releasing anything, forcing their gun directors to track you, their crews to take cover, their formation to break to avoid a weapon that isn't there.
This is what Taffy 3's pilots did for 2 and 1/2 hours, over and over, with depth charges designed for submarines, with .50 caliber machine guns that could not penetrate light cruiser armor, with nothing at all. One Wildcat pilot, Winchester Win Garvin, made strafing run after strafing run on the superstructures of Japanese cruisers until he ran out of ammunition. Then he made more runs, dry, pulling out at the last moment, watching the Japanese sailors scattering from gun positions below him. He was later asked what he thought he was accomplishing. "Keeping their heads down," he said, "so they couldn't aim at my carrier."
Meanwhile, on the surface, Commander Ernest Evans had already made his decision. Evans was 36 years old, Cherokee and Creek heritage, born in Pawnee, Oklahoma. He had entered the Naval Academy in 1927 and spent the 1930s on destroyers in the Asiatic Fleet, learning the Pacific the hard way, island by island. On October 27th, 1943, the day his destroyer USS Johnston was commissioned, he stood on her fantail and told his crew something that career naval officers almost never say to their men on a commissioning day. "This is going to be a fighting ship. I intend to go in harm's way, and anyone who doesn't want to go along had better get off right now." His gunnery officer, Ensign Robert Hagan, later wrote, "The skipper was a fighting man from the soles of his broad feet to the ends of his straight black hair. He was an Oklahoman and proud of the Indian blood he had in him. We called him, though not to his face, the chief."
At 7:00 a.m. on October 25th, without waiting for orders from Sprague, without waiting for the other destroyers to form up, Evans broadcast on the ship's intercom, "All hands to general quarters. Prepare to attack major portion of the Japanese fleet. All engines ahead flank. Commence making smoke and standby for a torpedo attack. Left full rudder. Left full rudder toward the Japanese fleet, alone."
In five furious minutes, the Johnston's five 5-in guns fired more than 200 rounds at the heavy cruiser Kumano, scoring multiple hits on her superstructure. Then Evans ordered his torpedo battery. All 10 of the Johnston's Mark 15 torpedoes ran true at the Kumano. At least one, possibly three, struck her bow and blew it clean off, forcing Kumano and the heavy cruiser Suzuya, dispatched to escort the crippled ship, out of the battle entirely, reducing Kurita's heavy cruiser strength by two vessels in a single attack.
Then the Yamato's main battery found the Johnston. Three 18.1-in shells struck simultaneously. One hit amidships and destroyed an anti-aircraft director. Two hit the torpedo director and bridge, destroying the gyrocompass, killing or wounding dozens of men, and blowing off two of Commander Evans's fingers on his left hand, while removing his shirt entirely from his body. Seconds later, three 6.1-in shells from the Yamato's secondary battery added to the devastation. "It was like a puppy being smacked by a truck," Hagan later wrote. Evans refused morphine. He said he needed to think clearly. He moved his command to the fantail and kept fighting.
For the next 2 hours and 10 minutes, the Johnston interposed herself between the Japanese fleet and the escort carriers. She laid smoke to conceal the carriers' movements. She fired at anything within range, cruisers, destroyers, the battleship Kongo when it came within 7,000 yd. She engaged at least eight separate enemy ships. Her steering was destroyed, then partially restored, then destroyed again. Her last functioning engine was silenced. Her main mast came down. Dead and wounded sailors lay across her decks. At one point, with the Johnston surrounded by enemy ships and firing in multiple directions simultaneously, a Japanese destroyer closed to point-blank range and poured fire into her. The Johnston's crew was fighting with the two remaining 5-in turrets, using manual aiming cuz the fire control system was gone, hitting the enemy destroyer repeatedly while their own ship absorbed punishing hits. "They couldn't patch holes fast enough to keep her afloat," a survivor recalled.
At 9:45 a.m., Evans ordered abandon ship. At 10:10, the Johnston rolled over and sank. Of her crew of 327 men, 186 died, including Evans, who was last seen on deck giving steering orders through a hatch to the men below. He was never found. As the Japanese destroyer Yukikaze steamed past the sinking Johnston, her captain ordered his crew to attention on deck and saluted the enemy ship. The Japanese acknowledged something that October morning that the American Navy's procurement officers had not. What a ship is worth is not determined by its weight or its armament or the complexity of its design. It is determined by what the men aboard it are willing to do.
The Johnston had not fought alone. The destroyers Hoel and Heermann and the destroyer escort Samuel B. Roberts had charged the Japanese fleet in their own torpedo runs, absorbing fire that should have vaporized them, launching their weapons at ranges that gave them a genuine chance of hitting, zigzagging through shell splashes from guns that outranged theirs by miles. The Samuel B. Roberts, a destroyer escort whose armor was so thin that Japanese armor-piercing rounds passed clean through her hole without exploding because she simply wasn't worth the fusing, was sunk at 9:35 a.m. after absorbing punishment that should have sent her to the bottom 20 minutes earlier. The hole was gone. 300 men were in the water.
Above the battle, the pilots from the escort carriers kept going. Aircraft that had made four sorties were making a fifth. Aircraft with empty bomb racks were making strafing runs with machine guns. Aircraft that had expended their ammunition were making dry runs. The air above Kurita's fleet was never, for a single moment during the battle, free of American aircraft. Kurita would later report that the coordination and volume of air attacks led him to conclude he was facing fleet carrier air groups, the heavy attack aircraft of Halsey's Third Fleet. He was wrong. He was facing aircraft from six ships that the Navy's admirals had called too small and too cheap for real war.
From Kurita's bridge, the battle was dissolving into chaos. His heavy cruisers were taking hits. His destroyer attack had been disrupted by the Johnston's torpedo run. His formation had broken apart during evasive maneuvering. Through the smoke and the constant aircraft attacks, the shapes of the carriers he was chasing looked, at extreme range in uncertain visibility, uncomfortably like fleet carriers. His communications network was degraded. He was not certain what had happened to his southern and northern forces. He could not determine Halsey's actual location.
At 9:25 a.m., Rear Admiral Sprague's signalman shouted, "God damn it, boys, they're getting away." Kurita had ordered a general withdrawal. The Yamato, the Nagato, the Kongo, the Haruna, the greatest surface fleet Japan had assembled since Midway, turned north and headed for San Bernardino Strait. Sprague later wrote that when he saw Kurita's fleet withdrawing, he could not believe his eyes. He needed confirmation from multiple aircraft before he accepted it as real. He'd gone into that battle expecting to die. He had expected his carriers to die. He had watched two of them die, the Gambier Bay, shelled to the waterline by Japanese cruisers, sinking at 9:07 a.m., the first American carrier ever sunk by surface gunfire, and the St. Lo, the one taken by the kamikaze, 90 minutes after the surface action ended. More than a thousand Americans died in those waters on October 25th, 1944. But MacArthur's soldiers were still on the beaches of Leyte Gulf. The invasion was intact. The largest naval battle in history, the combined operation of which the Battle off Samar was one part, ended as an American strategic victory that effectively destroyed the Japanese Navy as an offensive force for the remainder of the war, and six jeep carriers were a central reason why.

Part five, the verdict.
Let's go back to where this story began. Henry Kaiser, son of German immigrants, born 1882 in Sprout Brook, New York, former photography apprentice, road builder, dam builder, a man who had never built a ship before the age of 58, a man who walked into a meeting with the admirals of the United States Navy, was told no in terms that left no room for ambiguity, and went around them to the president. The fleet he built did not look like victory. It was not beautiful. The Casablanca class was notorious for rolling so badly in rough weather that flight operations became nearly impossible. They were cramped, noisy, and uncomfortable to live aboard for months at a stretch. Their crew members invented the motto CVE, combustible, vulnerable, expendable, and wore it with the gallows humor of men who understood exactly how accurate the description was. None of them survived today. Not a single ship of the 50. Five were lost in combat. The rest were sold for scrap in the years after the war, traded away at a few hundred dollars per ton of steel.
But here is the full accounting of what Kaiser's toy carriers actually accomplished. Of the 151 aircraft carriers commissioned by the United States during World War II, 122 were escort carriers. 50 of those were Casablanca class ships built in Kaiser's Vancouver yard in 13 months. Together, the escort carrier force prosecuted the mid-Atlantic campaign that closed the U-boat gap and broke Germany's tonnage war. They hunted submarines from Newfoundland to the Azores to the coast of Africa. They captured U-505 intact, the only enemy warship seized on the high seas in 130 years. They provided continuous close air support at Saipan, Guam, Tinian, Peleliu, Iwo Jima, and Okinawa, every major Pacific island assault from 1944 through the end of the war. And at Leyte Gulf, six of them held off the largest surface force Japan had assembled since the beginning of the war.
The naval authorities who opposed Kaiser's proposal in 1942 were not fools. They were correct that escort carriers were slower, more vulnerable, and less capable than fleet carriers. They were correct that a torpedo in the right place could sink one in minutes. They were correct that they were not suitable for fleet engagements. What they were wrong about was the nature of the war they were in. This was not a war that would be decided by fleet engagements. The Japanese fleet carriers have been destroyed at Midway and never adequately replaced. The Japanese surface fleet's last meaningful offensive action ended when Kurita turned north at 9:25 a.m. on October 25th, 1944, retreating from ships that were not supposed to be able to stop him. The war was being decided on beaches and mid-ocean convoy lanes, in the vast empty stretches of Pacific between islands. And for that war, the war that was actually being fought, presence mattered more than performance. Being there in sufficient numbers at every place simultaneously mattered more than any single platform's capability. 50 carriers in 13 months, one every 13 days, at a cost that allowed the program to be run simultaneously with, not instead of, the fleet carrier program. Not either/or, both. Everywhere.
On February 24th, 1945, Fleet Admiral Ernest J. King, the commander-in-chief of the US Fleet, a man who had opposed Kaiser's proposal along with the rest of the Navy establishment in 1942, wrote a personal letter to Kaiser. The full text was brief. King was not a warm man and did not write warm letters. He thanked Kaiser for his note. He said he was pleased by the fine battle performance of the escort carriers, and then he wrote five words that constitute one of the most complete reversals of professional judgment in the history of American military procurement. Mere jeep carriers indeed. That was it. Five words from Ernest King, which, coming from Ernest King, was the equivalent of a standing ovation.
Kaiser received the letter and went back to work. He was already thinking about post-war housing, about cars, about a hotel in Hawaii. He had no formal education in any of the fields he transformed during the war. He had a photographer's eye for the finished image, a dam builder's contempt for declared impossibilities, and a production genius's ability to ask the right question. What, specifically, is the slowest part of this process? And what does it cost to make it faster? He died in Honolulu on August 24th, 1967 at the age of 85. He was still working 12-hour days in the weeks before his death. His shipbuilding methods, the modular construction, the parallel production, the assembly line approach to vessels that the established industry had said could not be built that way, are still in use. The USS Henry J. Kaiser, a Navy replenishment oiler, carries his name on active duty. So, in a different sense, does Kaiser Permanente, the health care organization that began as a way to keep his shipyard workers healthy enough to show up for their shifts.
Now, consider what the Battle of Samar actually required. It required the Johnston, obviously. Evans's charge is one of the most extraordinary acts of pure fighting courage in naval history, a story that should be taught in every military academy and remembered by every person who thinks they understand the relationship between technology and will. He is buried at sea in 6,456 m of water east of Samar, the deepest located warship wreck in history, discovered in 2021 when submersible explorer Victor Vescovo dove to her hull and found her number, 557, still visible after 77 years underwater. But the Johnston's charge required something to protect, and what it was protecting, what Evans turned toward the Yamato to defend, were Kaiser's ships, the jeep carriers, the toys, the ships the admirals had not wanted, that the established yards had not built, that a man who started his career taking photographs in Lake Placid had pushed through a reluctant bureaucracy by going over its head to the president.
The Yamato was the largest battleship in human history. It weighed 72,000 tons fully loaded, carried nine 18.1-in guns, was armored with steel plate up to 650 mm thick at the belt, and was considered by its designers to be essentially unsinkable by anything a potential enemy could field against it. It turned north at 9:25 a.m. on October 25th, 1944, retreating from six 7,800-ton converted merchant hulls and the pilots flying from them. The instinct of military history and of the admirals who spent careers in the peacetime Navy is to explain this by emphasizing the exceptional quality of the individual men involved, and they were exceptional. Evans was exceptional. The pilots making dry runs in unarmed Wildcats were exceptional. The crew of the Samuel B. Roberts, who kept fighting for 30 minutes after their ship should have been on the bottom, were exceptional. But exceptional men exist in every army, in every navy, in every war. What Kaiser provided was the platform, the place where exceptional men could do exceptional things. Not one platform, 50, distributed across the Pacific and the Atlantic in numbers that made their presence continuous, their coverage complete, their loss, when it happened, tragic, but not decisive. You cannot win a war with a ship so valuable you cannot risk it. You can win a war with ships valuable enough to matter, but numerous enough to be everywhere they are needed. Kaiser understood this. The Navy in 1942 did not. By October 1944, the Navy had changed its mind.
Here is what the Battle of Samar proved, the thing that no procurement debate or war game simulation had managed to establish, that a jeep carrier, cheap, slow, lightly armed, converted from a merchant hull, built in 13 days by workers who had never seen a shipyard before 1942, could, when necessary, stand in the place where a fleet carrier was supposed to be and do enough of what needed doing to change the outcome. Not because it was as capable as a fleet carrier. It wasn't. Not because the Yamato's guns couldn't penetrate it. They could and did. But because it was there. Because there were six of them there. Because their aircraft kept flying. Because Evans charged. Because the pilots kept coming back with whatever they could carry and then came back dry when there was nothing left to carry. That is what Henry Kaiser built. Not a perfect weapon. An indispensable one.
Fleet Admiral Nimitz, in his official dispatch on the Battle of Samar, wrote that the performance of the forces engaged constituted nothing short of special dispensation from the Lord Almighty. He was not wrong, but God works through means. And in those waters on that morning, the means were six ships that had been built at one every 13 days by a workforce that included farmhands and schoolteachers and women from Ohio who had never held a welding torch before 1942. Rear Admiral Sprague, the commander of Taffy 3, who had gone into that battle expecting to die in it, said afterwards that he could only explain the outcome by the fact that his carriers had made more of the most of what they had than anyone had a right to expect. He was right. And what they had, ultimately, was something no design bureau and no naval treaty can specify or guarantee, the willingness of the men and women who built them and the men who sailed them to refuse the declared impossibility of what they were being asked to do. Kaiser built the ships because the Navy said it couldn't be done. Heavens charged the Yamato because someone had to. The pilots kept flying because the carriers were still on the water and the soldiers were still on the beach. The Jeep carriers were not supposed to win. They weren't supposed to be there. They weren't supposed to stop a battleship fleet. And then they did.
