The AI Consulting Offer Framework That Makes Clients Say Yes

How do some AI consultants consistently close $30K deals while others struggle to sell the exact same service for $2,000? The difference isn't in their marketing service or even how much they know about AI. It's in how they structure their offer.

My co-founder and I have made over $600,000 in the last year doing AI consulting for some of the biggest brands in the world. Today, I will be revealing everything that made our offers so irresistible that prospects literally begged to buy. One of our coaching clients closed a $50K deal just 13 days after using what I'm about to show you. So, let's get into it.

Here is how most people start an AI consulting business. They learn some AI skills. They build a chatbot or an automation and then they create an offer. Usually something like, "I build AI chatbots for $2,000 or I automate workflows for $3,000. One offer, one price, take it or leave it." And then they wonder why they can't scale.

Here is the problem with the one offer approach. When you have one offer at one price, every sales conversation becomes binary. They either buy or they don't. Yes or no. There is no middle ground. Which means three things happen.

First, you lose clients who aren't ready for that price point. Maybe they are interested. Maybe they even need what you are selling, but they are not ready to commit $5,000 to someone they just met. So, they say, "Let me think about it." And you never hear from them again. You didn't lose them because your offer was bad. You lost them because you didn't have an entry point.

Second, you massively undercharge clients who would have paid you way more. I have seen this happen so many times. Someone closes a $3,000 chatbot project, delivers it, and then the client asks, "Can you do more? Can you help us with this other thing? Can you build out our whole system?" And you suddenly realize this client would have paid $30,000 for a full transformation, but you anchored them for $3,000 because that's the only offer you had.

Third, you're stuck in constant hunting mode. Every month you need new clients. You finish a project and you're back to zero, back to cold outreach, back to hoping someone responds. Because when you only have one offer, there is no upsell path. There is no natural next step. You deliver, they leave, and you start over.

This is why most AI consultants stay stuck. Not because they lack skills, not because the market is bad, but because their offer structure is broken from the start.

So what's the solution? The solution is you need an offer pyramid. This is the Monk AI Offer Pyramid. It's the exact structure we use in our business and it's what we teach every single person we work with. The concept is simple. Instead of one offer, you have three tiers. Each tier serves a different purpose and they're designed to work together. So, every qualified conversation has somewhere to go.

Now, let me break down each tier. At the bottom of your pyramid is your entry offer. We also call this your front door. This is a low-friction offer designed to get people into your ecosystem. The goal isn't to make a fortune here. The goal is to make it easy for them to say yes. Examples of entry offers include things like a 14-day AI sprint where you identify quick wins, or a strategy session where you assess their current state, or even just a paid consultation where you map out their AI opportunities together.

Why does this matter? Because most prospects aren't ready to hand you $15,000 on a first call. They don't know you yet. They haven't seen you deliver results. The risk feels too high. But $1,500 for a two-week sprint, that's a different conversation. The barrier is lower, the commitment is smaller, and most importantly, it gives you a chance to prove your value before asking for the bigger engagement.

Now, here is the key insight. Your entry offer is not about revenue. It's about conversion. You are converting strangers into clients. Once they are a client, once they have experienced working with you, everything changes.

The middle of your pyramid is your core offer. This is the engine of your business. For us, this is the 30 to 90-day AI audit. This is a comprehensive assessment where we go deep into a company's operations, interview their team, analyze their workflows, and deliver a full AI transformation road map. This tier is about deep discovery and really understanding their business. It's about validating which opportunities are actually worth pursuing. It's also about building the blueprint for implementation, the road map that tells them exactly what to do next. The price range here is $5,000 to $15,000.

The core offer does something that's critical. It creates the scope for everything that comes after. Think about it. When you deliver an audit, you're not just giving them a report. You are showing them exactly what needs to be built. You are identifying the priorities. You are mapping out the road map. And just guess who is perfectly positioned to execute that road map. You.

And this is where upsell becomes natural. You are not being pushy. You're not selling them something out of nowhere. You are literally saying, "Look, here is the plan we built together. Do you want our help to implement it?" As you can see, that's a completely different conversation from cold pitching implementation services.

At the top of your pyramid is your premium offer. This is where real revenue lives. This is where you actually build development ongoing retainers. You're essentially building the systems you scoped in the audit and maintaining them and improving them over time. Price range here is $15,000 to $100,000 or even more depending on scope.

This is the work most AI consultants try to sell first. They jump straight to, "I will build your AI system for $20,000" without any foundation. And as you can guess, it almost never works because why would someone trust you with a $20,000 build when they have never worked with you before? The pyramid fixes this. By the time you're proposing implementation, they have already experienced your sprint. They have seen your audit. They know how you work. They trust you. So, the premium offer sells itself because everything before it was designed to build toward this moment.

Now, here is the part most people miss. The sequence matters more than the offers themselves. You never, ever lead with the premium offer. You never walk into a first conversation trying to close a $30K implementation deal. That's greedy. It doesn't work.

Instead, you lead with discovery. You lead with the entry offer or the audit. Something that's easy to say yes to, proves your value, and creates the natural path to bigger work. Let me explain you why this is so powerful. There's data that shows in service businesses, upselling existing clients has a 60% to 70% success rate, but closing brand new clients only 5% to 20%. So every time you close a new client, your odds of getting them to buy again are dramatically higher than finding another new client. We designed the pyramid around this. You're not constantly hunting. You are building relationships where one yes leads to another yes leads to another yes. This is how you build a consulting business that compounds instead of constantly restarting.

So, quick pause here. I know I just threw a lot at you: the pyramid, the tiers, the sequencing. If you're thinking, "Okay, I get the concept, but how do I actually build this for my business?" You can book a call with the top link in the description to apply to work directly with me, my co-founder Ari, and Monk's top AI experts. We will work directly with you to implement a tailored strategy to help you build your own profitable AI consulting business. So you don't have to struggle closing deals selling cheap chatbots.

So now you understand the three tiers: entry, core, and premium. But there's a nuance most people miss. You don't offer the same entry point to everyone. Different buyers make decisions differently. And if you understand this, you can match your offer to how they buy, which dramatically increases your close rate. Let me explain.

In our experience, there are two main types of buyers you will encounter as an AI consultant. Type one is fast-decision buyers. These are typically smaller companies. They are founder-led businesses. The owner is involved in day-to-day operations. So, when they make a decision, they can make it quickly because they don't need to get approval from a board or a leadership team. They're practical. They're return on investment focused and they want quick wins. For these buyers, you can lead with the entry offer. The 14-day sprint is perfect for them. It's fast, it's low-friction, and it lets them see results quickly. After the sprint, you either sell directly to implementation if the scope is clear, or you expand into the full 28-day audit if there is more to uncover.

Type two is complex-decision buyers. These are larger organizations, more employees, more stakeholders, and decisions go through committees or leadership teams. They move slower. They need more alignment. They're often more risk-conscious because they have compliance requirements, security concerns, or just more people involved in the decision. For these buyers, you lead with the core offer, the 28-day AI audit. Because bigger organizations need a deep discovery process. They need the risk reduction that comes through a thorough assessment. They need to see the full road map before committing to implementation. So the sprint becomes a downsell here. Something you offer only if they push back on the time or financial commitment of the audit.

Here is the rule we follow. For fast-decision buyers, sprint first, then audit or implementation. For complex buyers, audit first, then implementation. Sprint only as a downsell. You are not choosing what sounds best. You're choosing what closes and what leads to upsells. That's it.

And here is why this matters so much. When you have the pyramid and you understand these two buyer types, you never lose a qualified conversation. If someone can't afford the audit, great. Start with the sprint. Does someone need more alignment before implementation? Great, let's do the audit first. Someone wants to move fast and has budget? Great. Let's scope the full implementation. There's always a path forward. You're never stuck saying, "Well, here is my one offer. Take it or leave it."

So, you have the pyramid. You know the sequencing. Now, let's talk about something that trips up almost everyone: how you actually communicate your offer. Because you can have the best offer structure in the world, but if you can't explain it clearly in one sentence, you're going to confuse people, and confused people surely don't buy.

Let me show you what most AI consultants sound like when you ask them what they do. "I guess you know, I help with AI. I build automations and chatbots and stuff, and, you know, sometimes I do integrations too." Tell me, what's wrong with this? Simply everything. Who do you help? Businesses. That's basically everyone. What outcome do they get? Unclear. How long does it take? No idea. When this is the case, when your offer sentence is vague, prospects have to do the mental work of figuring out if you can actually help them. Let me be honest with you, most won't even bother. They will just move on.

On screen, you can see the template we use. It has five fields. Let me break them down for you. Audience: Who specifically do you help? Not businesses. Something more specific. It could be growth-focused SMBs, e-commerce brands doing over a million per year, or professional services firms. The more specific the better. Dream outcome: What transformation do your clients get? Not just AI automation. That's a feature. What's the actual result they get? Is it reducing operational costs by 40%, or cutting response times in half, or scaling without hiring? Mechanism: What's your method? This is where you name your process. The AI Audit, the AI Sprint, the Transformation System. This makes your approach feel unique. Pain removed: What do they avoid by working with you? And finally, time frame: How long? 14 days, 28 days, 90 days. People want to know when they will see results.

Now let's have a look at what this looks like in practice. Before it was, "I diagnose and implement the right AI solution." Who is this for? What outcome? How long? No idea. Using the template it became, "I help growth-focused SMBs reduce operational costs by 40% through AI-powered workflow analysis and automation, without hiring any additional staff, in just 28 days." Second version, someone hears that and immediately knows, is this for me? What do I get? How long does it take? There's absolutely no confusion. And when there's no confusion, saying yes becomes much easier.

Now, let's connect this to your pyramid. You don't just need one offer sentence. You need one for each tier, tailored to what that offer delivers. Your sprint sentence focuses on quick wins and fast timelines. Your audit sentence focuses on clarity, road maps, and risk reduction. Your implementation sentence focuses on full transformation and measurable return on investment. When you're in a sales conversation, you use the sentence that matches what you're leading with. The template stays the same. The specifics change based on the offer. This is exactly how you stop rambling in sales calls. You have a clear, repeatable sentence for every situation, and that's what we want.

Let me show you some real results from people who have actually implemented it. Ariel left his job and started an AI business called The Voice Box. He came to us without a clear offer structure. He knew he had skills but he didn't know how to package them or how to price them. We gave him the frameworks. We showed him how to lead with audits, how to structure the conversation. Just 13 days later, he closed a deal worth $15,000 US. Here is what he said. "Approach is so valuable to the customers. It's worth even more than a low ticket. Took your uh audit framework and I added um like a data component to it. We signed a contract. They paid for two two voice AI agents for $7, 12K which is discounted uh for the amount of work, uh $500 retainer and uh 10% rev share >> 13 days after our coaching session >> over a period of a year it'll probably be around $50,000. I I I was really excited by that but >> 13 days from zero to $50,000."

Another example: Lucia is the founder of AI 360. She came to us with a business development background, 8 years of leadership experience, but she struggled to connect that to AI consulting. Her biggest challenge, it was how to combine business expertise with AI delivery and how to create a framework she could actually reuse across industries. She got the road map, she got the positioning, and within a couple of weeks, she had her first paying client. Here is what she said. ">> I get a clear road map. I get a framework which uh I can use across of industries and second valuable what um I could mention it was positioning myself in LinkedIn. So I get an comprehensive fully uh transparent system from you guys. Uh I never ever had uh such knowledge um in positioning in marketing which I actually get from you."

Flight Freerun is Saudi Arabia's premier parkour company. They came to us wanting AI solutions for their business. We pitched them a $5,000 AI audit, a comprehensive assessment of their operations, their opportunities, and the whole road map. At first, they weren't interested. They didn't want discovery. They said, "We already know what we want. Just build us a chat agent." Most consultants would panic here. Either they walk away from the deal or say, "Okay, fine," and code implementation without really understanding what they needed. As I said, we didn't do either. We offered them a 14-day AI sprint for $1,500. Low commitment, but fast results. "Let's just get started and see what we're working with." Here is what happened.

During that sprint, we realized they didn't just need a chat agent. The real problem was their data was scattered everywhere. They needed a CRM system to consolidate everything before any AI solution would actually work properly. So, as they wanted, we built the chat agent, but we also scoped the CRM and then we scoped a voice agent on top of that. That $1,500 sprint turned into a $20K+ product development project. We have been working with them for over a year now. The products have been live and actively used for 5 months, and we are still building. Right now we are working on new iterations for their finance and reporting departments.

This is exactly what the pyramid is designed to do. They first said no to the audit. Okay, fine. We had a lower entry point, and that entry point let us prove our value, and proving our value opened the door to everything else. If we had only one offer at one price, we would have lost this client completely.

Here is what I want you to notice across all these examples. Lucia wasn't a technical genius. Flight Freerun initially said no to our main offer. None of these were perfect situations, but the pyramid gave us and them a path forward every single time. That's what the offer pyramid does. It removes the guesswork. It gives you a structure that works so you're not reinventing the wheel every time you get on a sales call, and you're never stuck with a binary yes or no conversation.

So, let's tie all these together. If you are running an AI consulting business with one offer at one price, you're basically gambling. You are hoping every prospect happens to be ready for exactly what you're selling at exactly the price you're asking for. That's a lot of luck to rely on. But when you have an offer pyramid, every qualified conversation has an entry point. Every entry point leads to bigger work. You stop losing leads to wrong price points. You stop undercharging clients who would have paid more. You build a business that upsells itself. The consultants who scale fastest all have one thing in common: their offer system is built for conversion at every level. Not one price point, not one take-it-or-leave-it proposal. A pyramid.

If you want help building your own AI offer pyramid, getting the exact entry offers, core offers, and premium pricing that works for your situation, I want to invite you to book a call with us with the top link in the description. We will walk you through how we would have structured your offers based on your background and your market. We will show you the frameworks our clients use to close $10K, $20K, or even $50K deals.
