I see many cases where owners delegate patient acquisition completely to an agency or to the social media girl and settle for whoever comes. Number three, you are a boss, but you are not the leader of your project. Look, being a leader is communicating your vision and your procedures to the team. You have to train them to work in alignment with what you want them to do, but without constant micromanagement. Micromanagement is when you are constantly on top of your staff. Hey, you have to do this, this, this, this. I'll talk about it later. Okay? Fourth, fourth decision you are not making. You don't have a goal or a plan. Many owners work day-to-day without a clear annual goal, or a plan for that goal to happen. It's simply, as they say in my town, crossing your fingers and praying to the Virgin. That's fine, but hey, maybe you need to do something more. And five, everything depends on you. There are no systems and no real delegation. I find clinics that have been stagnant for years, and you see how new clinics open and suddenly they are billing double what you did in the first year. Constant problems with staff, high turnover, bad atmosphere, lack of commitment. That's what we talked about at the beginning, I'm the only one rowing, I have to repeat the same things all day. It's 6 PM and everyone is gone. That happens when there's no protocol or leadership. It's not bad luck with people, it's a lack of system. Does this sound familiar? This is the classic, huh? This is the classic that dentists from all over Spain, Latin America, the United Kingdom, that we work with clinics in England, tell me. Look, in this, no, not this month, it was the previous month. One of you wrote to me on WhatsApp, privately, and said, "Hugo, look, I've tried marketing experts, I've been to 1000 classes like the ones you're going to give, and everything is the same or worse, and he told me, no, no, don't take it personally, he told me, I feel like they're all just trying to rip me off. And why will your class be different?" Well, I hope to show you today because maybe you think that too. Marketing doesn't work for me. In my city, people don't respond. Your identity has to be "I am the CEO of a dental health company that bills X per year," and you'll say that when you introduce yourself at a dinner party. Instead of saying "I'm a dentist." you identify yourself differently. Because when you are a dentist, when you are a dental clinic owner and you say, "I'm a dentist," you are identifying yourself by what you do with your hands. But when you say, "I run a dental clinic with 10, 15, 20 people, or five people, I don't care, that serves 2,000 families a year," you are defining yourself by what you build. And this change of phrase is not semantic; it's the change that separates the dentist who bills €30,000 a month from the one who bills €150,000. So, let's go from being a dentist to being a CEO of a dental clinic. Okay, the first thing we're going to do for this is to define a clear and big goal for your clinic. No more "let's grow a little next year," no. A goal has to be specific, and I would say it has to be ambitious, it has to be big enough to make you feel a bit scared. So, if you're currently billing 200, 300, or 400,000, your goal should be 1 million a year. Something that makes you think, "Wow, that's a lot." Perfect. That reaction indicates that the goal is challenging enough. Why does it have to be so ambitious? Because, look, it's been happening to you that if you aim low, you don't move. I've seen a lot of dentists say, "Well, let's see if we improve in 5 years," and 5 years pass, and you're exactly the same. But instead, when you tell yourself, "In one year, I will reach this figure or this goal," your mind starts looking for ways to achieve it. I'm going to propose the first exercise right now, okay? It's called a contract with yourself. I want you to take a piece of paper and write down a 12-month goal for your clinic. Something concrete, nothing abstract like 5%, 2%, no. For example, to reach €1 million in revenue in the next 12 months. Wow! That's a lot. Yes, let it excite you, let it scare you, both things while you think about it, okay? That ambitious goal. I told you that years ago I wrote down on a piece of paper that I wanted to earn, not bill, but profit. I wanted to take home, to my pocket, €1,340,000 in profit, and I swear my legs were trembling, but it's a number that appeared in my head. I don't know why it's so specific. I'll tell you how it ended, but I'll throw something at you. What you think comes true, so since you're going to think and dream, let it be something big. Do you have it? Some of you tell me, "Yes, I have Instagram or I do Google Ads." Sometimes the problem I usually see is that it's done intermittently or, as I said before, it's delegated and there's no follow-up. I delegate it to the social media girl who posts generic photos, videos, stock photos. Nothing that makes a patient see it and say, "Wow, I want to go here." I'll give you a key: constant visibility plus an attractive offer. I'll get into that later, okay? But keep it in mind. You have to turn your clinic into a people-attracting machine. That's what Facebook and Instagram campaigns are for, and they can be segmented. 100% of the people here, all of you, all of you here, are here because you saw one of my ads for dentists or because you follow me on social media, okay? Then you have Google Ads, for those looking for a dentist in your area. You have referral strategies, my patients bringing me other patients by word of mouth. You can make agreements with companies. What I mean by all this is that you don't have to do just one thing; you have to have several channels feeding your schedule, and everything must be measured to know what works best for you. Think about this, okay? If few people come, I can bill little. It seems obvious, but sometimes we forget it when we're caught up in the day-to-day. So, the more people entering through the door, the more treatments I can propose, and the more billing. And for more people to come, you have to invest in marketing. For those of you who tell me that some things can't be done in your countries, that's why I'm telling you that there are many things that can be done that are not advertising, okay? But marketing requires investing money, yes, and without fear. Good marketing pays for itself because you usually invest one and it might bring you five. Look, I'll tell you a real example, okay? A case of our student, Dr. Erika Navarro from Atelier Dental, wrote to me a few months ago, "Hugo, for 6 months I've been achieving €20,000 a month in revenue coming solely and exclusively from advertising campaigns we've launched." We are not a marketing agency. She did it with what we told her, with the methodology. Do you know why she's doing it? I mean, investing double in marketing, because she knows that if she invests double, she'll fill the schedule even more and probably achieve more than €50,000 a month solely through digital channels. That's thinking big and also thinking based on data. I understand that taking charge of marketing can sound challenging. I understand, but our program isn't just that. We train you so that each owner can master the marketing that works and you take responsibility for it, so you don't delegate it to an agency. If others are doing it in towns of 30,000 inhabitants billing more than €200,000 a month, you'll see it later, I'll tell you. So, step number two, don't blindly delegate your marketing to any agency. You should learn the basics and surround yourself with people who know. You have to set a budget, okay? Jot that down. Another tip, okay?, is not to turn off the campaigns. You always have to be visible all the time because Meta has an algorithm that is currently called Andromeda. Of those 94 appointments, look what happens. No veneers are sold, but 24 implant cases have been closed. Look at this you see here, this number here, this is what they invested in that campaign. €1000 on the veneer campaign, which achieved zero, and €8000 on the implant campaign. Total, €9148. But look, revenue generated, €120,617. That's a ROAS of 13. That means that for every euro they invested, they got 13 back. 24 implant cases with an average ticket of €5,000, and that ROAS of 13 is no coincidence. It's the third case this quarter that represents a multiple of 10, and the clinic is in a very small town. Uh, this is what is achieved within our program. Another angle will bring you fewer patients, but they will undergo larger treatments. This entire structure will allow you to scale only what works. And now it's important to quickly turn off what doesn't work for you. That's why I tell my students, you should write this down, those of you who work with marketing agencies, I tell my students: meet with the agency every 7 days, not once a month to get a summary by email or WhatsApp, where they give you pats on the back. With this structure, you can make decisions much faster. This is what makes the clinic have a ROAS of 13, where €1 is put in and €13 comes out. And if you do it right, in less than 30 days you have real data on what works and what doesn't. The campaign doesn't fail because marketing doesn't work, it fails because you don't have a structure, because you don't have a methodology, because you don't test a sufficient volume for the algorithm to learn. When you give all of this to the algorithm, it will give it back to you and tell you, "These are the people who connect with what you're saying." Systems work. A clinic that doesn't have systems might generate between 10 and 15 initial visits per month. Some fail, some you sell to. Yes, with some patients you do a €2,000 treatment. Fantastic. And we invested €500, good. But that's 10 or 15. But a clinic with systems can generate between 30 and 50 initial visits per month predictably every month. We have a clinic, it has the testimonial on our Instagram, in a town of 30,000 inhabitants in Spain, 30,000, 30,000, I repeat, not 300,000, 30,000 inhabitants that invoices €256,000 a month thanks to the advertising we've taught them to do. That's €3 million a year in a town where everyone knows each other. When I say my city is small, it's not an excuse, it's not cheap motivation, it's a real fact. If it can be done in a place of 30,000 inhabitants, it can be done anywhere. Period. I'm telling you this so that the next time your brain tells you, "There's no market here," remember this number. It's no use bringing in 50 new patients a month if they only accept the small or cheap options, or if they leave without starting treatment. So, in this next step, I'm going to talk about optimizing the conversion of initial visits to invoiced treatments, okay? From a person who enters my clinic to money in the bank. Yes, this is about sales in dentistry, and I know that sometimes the word sales makes dentists uncomfortable, especially those of you who are more clinical, but I'm not talking about selling for the sake of selling, okay? I'm talking about getting the patient to undergo the treatment they really need in your clinic, which is beneficial for them and for you. How is this achieved? Well, it's achieved with an initial visit protocol, and you have to be excellent, and you have to have communication skills. Look, at Ascensium, I insist a lot with my students that every step of the initial visit is protocolized, from how you greet at reception, empathy during the anamnesis, how the doctor visually explains the diagnosis to the patient, but also things like the treatment plan, how it's presented, how financing is offered, payment methods. Why? Because there were dozens of patients who only needed a little push or clarification of a doubt to say yes. I often say that nobody likes going to the dentist. Your patients don't like going to the dentist. And obviously, as a patient, I'm going to try not to have the treatment done. So if you don't push me a little, my brain will lean towards "wait, don't do it." We have a follow-up guide that we only share with program students because it makes a huge difference, because following that script recovers thousands and thousands of euros in treatments. What I recommend is that you call your old patients by phone, all the database you have, because you have a 60% chance of getting them to have the pending treatment done. But I'll give you another figure. We have a clinic in southern Chile. It's an area, uh, I don't remember the name anymore, they classify it as a special economic zone or something like that, where the average salary is $200 a month. Do you know what the clinic's average ticket per patient is? $980 on average for treatments. How? Well, because they have a quote presentation system, they have payment facilities, and they make the patient see the value instead of the price. It's a system, not luck. But I can give you examples from half the planet. So, if it hasn't worked for you until now, it's because you lack the system, not intelligence, not desire. System. That's what we provide. When you have a system, you retain 90% of staff for an average of 5 years.
